# GTM.md — Potatocore · Go-to-Market Strategy (SSOT)

## 1. Overview

Potatocore's go-to-market is a **content-led funnel**: a YouTube channel
(`@Potatocore.mp4`) that earns rapport through education, then converts into
**paid consultation relationships**. There is no outbound, no cold list, no ads
(yet). The motion, end to end:

> **Watch** (a video that reviews a concept and introduces productive friction)
> → **feel seen** (it respects the operator's pace, never sells the fear)
> → **check the receipts** (the deployed apps: brand / icp / gtm / bos)
> → **book a consult** (`potatocore.com` → `app.potatocore.com`)
> → **stay** (retainer / course / advisory, by tier).

The six videos are the engine. **All six talk to the operator (Jack);** depth
for the foundation-seeker (Robert) lives in the description → a course; the
enterprise validator (William) is pulled in by accumulated proof.

## 2. Brand *(cite: brands.potatocore.com rail — the canonical brand doc)*

The brand's GTM job is to signal **competence + honesty to a wary buyer**:
- **Wordmark:** `potatocore.mp4` · **Slogan:** "For those who want to do more."
- **CTA body:** "AI. It's not going anywhere. It's time to start taking it
  seriously."
- **Palette signals:** amber `#f59d0b` = the on-air light (we're live, this is
  real); red `#e03030` = the ask (reserved for commitment moments — "book a
  session").
- **Voice:** smooth, brief, **receipts over claims**, never sells the fear —
  which is exactly what disarms the operator's hype-allergy.
- **AI policy:** AI-hybrid, disclosed — the honesty that earns a lock-in-averse
  buyer.

## 3. ICP *(cite: ic-profiles/potatocore/ICP.md)*

Primary account = the **scrappy operator** (owner-operated regional SMB, 10–50,
profitable, wary-but-open). The persona ladder and their channels:

## 4. Value Proposition

**Spanning UVP:** *Someone who has actually built and shipped this — who tells
you straight what to do and what to ignore, and never sells you the fear.*

Per tier:
- **Robert:** the **blueprint** — see exactly how brand → ICP → GTM get built,
  then start (course + coaching).
- **Jack:** a **steady, vendor-neutral force-multiplier** in his corner across
  years; reversible steps, a retainer, not a scary project.
- **William:** a **trusted third-party second opinion** — validation of
  initiatives and partnerships, light touch, high trust.

Proof of the UVP is the **app itself**: potatocore's own brand/ICP/GTM/BOS,
built in public, are the portfolio.

## 5. Pricing Strategy  ⚠ PLACEHOLDER — Brett sets the numbers

The **shape** is derivable from the ICP's budget/readiness matrix; the
**amounts are not invented** — fill these in:

Principle: willingness-to-pay tracks the urgency/importance matrix — Robert
prices for **volume**, Jack for a **stable recurring** relationship, William for
a **governance-gated high** ticket.

## 6. Distribution Strategy

**Primary channel: YouTube** (`@Potatocore.mp4`) → the funnel site
`potatocore.com` → scheduling at `app.potatocore.com`.

Per-persona discovery surfaces (where to seed/repurpose clips):

**Owned proof surfaces (the receipts):** `brand.` / `icp.` / `gtm.` / `bos.`
potatocore.com — standalone, potato­core-only, robots-safe. These are both the
demonstration *and* the distribution: "here's the thing I'll build with you,
already built for myself."

**Distribution automation:** the **Blog** skill (video 6 / consolidate) turns
one Claude Code session into channel-ready posts (LinkedIn / X / Discord /
Reddit / newsletter) — the repeatable engine that keeps the surfaces fed.

## 7. Promotion & Messaging

**The persona lens governs every script** (cite: ic-profiles RAW.md):

- **All 6 videos → Jack.** High-level concept review + **productive friction**
  about the new era of business building → book a consult. NOT tutorials.
- **Robert's depth → the description** (details/links now → course upsell later;
  videos never change).
- **William → proof + a "second opinion" aside** (esp. video 4, the BOS).

**Message pillars (every channel):**
1. **Receipts over claims** — show the built thing, don't assert competence.
2. **Move slowly, just not blind** — honors the operator's pace.
3. **No vendor lock** — reversible steps; you can always leave.
4. **Never sell the fear** — widen the time horizon (36–60 months) instead.

Per-channel adaptation: YouTube = the full concept + friction; Facebook = peer/
operator framing; LinkedIn = decision/risk framing for William; TikTok/Discord =
the building/compound-effect hook for Robert.

## 8. Gaps

- **Proof / case-study gap** — no checkable track record yet; the wary operator
  and (especially) the enterprise validator convert on receipts. The app-as-
  portfolio partly covers it; named client outcomes do not exist. *Sharpest gap.*
- **Pricing undefined** (§5) — blocks the consult page's offer clarity.
- **`app.potatocore.com` scheduling not built** — the conversion endpoint.
- **Videos 4–6 / their skills are dirty or unbuilt** — business-os (dashboard),
  Operate (video 5), Blog (video 6). The funnel's back half isn't shippable yet.
- **William is aspirational** until the proof from serving Jack & Robert exists.

## 9. Alignment

Does the GTM serve the brand, the ICP, and move the needle?

- **Brand-aligned:** every message pillar is a brand value (receipts, no fear,
  disclosure) — GTM can't drift from the brand because it quotes it.
- **ICP-aligned:** each channel maps to a persona's home turf; each offer maps to
  a tier's budget/readiness. No orphan channels, no orphan offers.
- **Needle-aligned (the Eclipse: form × subject × KPI):** every video, channel,
  and offer ladders to **one action — a booked consult**. If a proposed
  tactic doesn't move a viewer toward a consult, it's out of scope.

## 10. KPIs  ⚠ PLACEHOLDER — Brett sets the targets

Potatocore's needle is **consultation relationships**, not vanity reach. The
funnel, top to bottom (targets are Brett's to set):

the retainer.

   advisory).
2. **KPI targets (§10)** — especially the north-star (active retainers or booked
   consults) and its first milestone.
3. **The proof gap (§8)** — build a case-study artifact, or let the
   app-as-portfolio + method carry trust until real engagements land?
4. **Channel weights (§6)** — confirm or adjust the PLACEHOLDER distribution mix.
