# ICP.md — Potatocore · Ideal Customer Profile (account-level SSOT)

> **personas** (the individuals inside those accounts) are §6, each with its own

Potatocore is a **YouTube-channel funnel that creates consultation
relationships** — people pay Brett to consult. The ICP exists to make that
funnel aim true.

## 1. Overview — why the ICP earns its keep

A sharp ICP pays off on the three axes the whole business runs on:

- **Improves Marketing (Traffic).** Knowing *where* the best-fit accounts are —
  Facebook Groups for the operator, TikTok/Discord for the foundation-seeker,
  LinkedIn for the enterprise validator — tells the videos where to point and
  the copy where to land. You stop shouting into the whole internet.
- **Focuses Sales (Conversions).** Knowing *why* each persona converts — their
  locked **fear** and **passion** — is the difference between a pitch and a
  conversation. The consult closes because it answers the fear it was built to
  answer, never by manufacturing one.
- **Boosts Retention (Product).** Knowing the account's real constraints —
  budget, tech, readiness — means the *product* (retainer / course / advisory)
  fits the life it's sold into, so the relationship compounds instead of churns.

**The best-fit account, in one line:** *small enough that the owner is the
buyer, stable enough to afford a steady relationship, and worried enough to act
without panicking.* That's the operator (§6 Medium / Jack) — the primary. The
other two tiers ladder off him.

**Implication for Potatocore:** meet each stack where it is. Robert needs a
*first* stack (assembled for him). Jack needs *additions that are reversible and

**Urgency / Importance matrix** (where each tier sits, and how Potatocore meets it):

- **Robert — high (self-imposed) urgency, medium importance.** FOMO-driven, but
  low stakes if he waits. Met with a *low-friction, low-ticket* on-ramp (course
  → coaching); never inflate his urgency.
- **Jack — medium urgency, high importance.** It's a 5-year problem, so there's
  time to do it right; that's the pitch. Met with a *steady retainer*, entered
  through one paid strategy session. **This is the sweet spot.**
- **William — low urgency, high importance.** Deliberate by nature; the decision
  matters enormously but won't be rushed. Met with a *scoped, high-ticket
  validation engagement* — patience is the tell that earns him.

**Financial ability:** Robert — thin (price for volume). Jack — stable, can fund
an ongoing retainer. William — deep, but every dollar is governance-gated.

**Readiness ladder:** Robert is ready to *learn*; Jack is ready to *move
carefully*; William is ready to *be convinced.* The funnel content is written to
move each from where they are to the consult.

**All six videos speak to Jack.** Robert's depth is the description-expansion

The same fear/passion engine drives both the videos and the persona pages, so
they can't drift.

## 7. What is a best fit

A **best-fit account** for Potatocore is:

1. **Owner-operated or owner-adjacent** — the person who feels the fear can say
   yes to the fix. (Jack: the owner is the buyer. Robert: he *is* the company.
   William is the exception — a champion who must carry a committee, which is why
   he's aspirational, not primary.)
2. **Stable, not desperate** — profitable enough to fund a relationship, with a
   6–12-month runway. Panic is a bad-fit signal; Potatocore widens time
   horizons, it doesn't sell smoke to the drowning.
3. **Wary-but-open on AI** — distrusts hype and lock-in, but knows the ground is
   moving. Neither the true believer nor the flat denier converts well.
4. **Values a long-term relationship over a one-off** — the retainer is the
   spine; the best fit wants a person in their corner, not a deliverable.
5. **Reachable in a nameable place** — has a home channel (a Facebook Group, a
   Discord, a LinkedIn feed) the funnel can actually point at.

**The single sharpest best-fit** is **Jack** — established regional owner-operator,
profitable, wary-but-open, no in-house AI function, feeling competitive pressure
but with a five-year runway and a taste for a steady hand. Robert is the volume
on-ramp beneath him; William is the high-ticket aspiration above. Anyone who
fails #2 (desperate) or #3 (true-believer/denier) is explicitly **not** a fit —
name it and pass.
