# ICP.md — Potatocore (personal brand) · William Hale *(the enterprise validator)*

> **SIMULATION — profile content is derived fiction, generated from the locked
> fears and passions. A staging of a hypothesis, not customer evidence.**
> Nothing in this document may ever be fed into a customer-blueprint
> voice-of-customer section as evidence.

Staged **2026-08-18** from Brett's direct description (so F1 and P1 are
`answered`, not invented). Namesake: **Ken Strong (William)** — a light nod, not
load-bearing. This file is the SSOT; the pages (`linkedin.html`, `resume.html`)
render it. When they disagree, the pages are wrong.

**William is the ASPIRATIONAL persona (high tier)** — the top rung of the
Potatocore ladder (force-multiplier → foundation → *validation*). He is not
earned by a video; he is **unlocked by the proof** Potatocore accumulates
serving Jack (the operator) and Robert (the foundation). High ticket, light
touch, decision-gated.

---

## 1. The persona

**William Hale — the enterprise validator who moves slowly and then commits
hard.** 30–50, a decision-maker (VP / director-level) at a *bigger* company who
saw what Potatocore did for smaller shops and wants in. Credit-union tempo:
deliberate, diligent, then all-in. More corporate than Jack, more
career-conscious, and openly protective of his own reputation.

One-liner: *he watched Potatocore make smaller companies look smart, and he
wants that third-party validation before he puts his name on the big bet.*

**Disposition (pipeline axis):** `risk-averse validator` — will not move on a
big strategic initiative without a credible outside opinion, downside analysis,
and references. Slow to say yes; immovable once he has. (answered — Brett: moves
slowly, but when he commits, he commits hard.)

**AI barometer:** `skeptical-diligent`. Wants evidence, references, and a
clear-eyed downside case before he'll champion anything. A demo doesn't move
him; a track record and an honest "here's where this fails" does. He is not
anti-AI — he is anti-getting-blamed.

## 2. The engine — fears and passions (locked)

### Fears (ranked)

| ID | Rank | Fear | Provenance |
|----|------|------|------------|
| F1 | 1 | Getting into a **horrible deal** — championing a big strategic initiative that turns out badly. Big bets read as risky; he wants a **third party to validate** before he moves. Underneath it: he isn't deeply loyal to his employer, but he **cannot afford to torch his own reputation** on a bad call. | **answered** — Brett, 2026-08-18 |
| F2 | 2 | **Being the one who fell behind** — the exec who made the naive bet (or missed the obvious one) and got exposed as not-sharp when it mattered. Career-visible, not just company-visible. | derived-PROPOSED |
| F3 | 3 | **Owning the blame in the politics** — championing something internally that fails, and carrying it alone while the room quietly remembers who pushed it. The reputational cost is internal as much as market. | derived-PROPOSED |

### Passions (ranked)

| ID | Rank | Passion | Provenance |
|----|------|---------|------------|
| P1 | 1 | Making **good decisions** — for his **career** and his **company's future**; a genuine desire for positive impact on the enterprise, not just cover. | **answered** — Brett, 2026-08-18 |
| P2 | 2 | **Positive impact / legacy at the enterprise** — being the one who moved a big organization somewhere real, the initiative people point back to years later. | derived-PROPOSED |
| P3 | 3 | **Being the smart, trusted operator in the room** — a bit of an ego thing (Brett flagged it; serve it, don't mock it). The reputation of sound judgment; the person others bring the hard call to. | derived-PROPOSED |

**Ethics (binding):** the engine leverages passions to serve; it **never
weaponizes fears**. F1 is met by *supplying the validation he's already looking
for* — a genuine, disinterested second opinion with the downside named — not by
amplifying his fear of a bad deal. No urgency mechanics, no "your competitors
already moved." The posture is *"you brought me in to pressure-test this; my job
is to tell you the truth, including when the answer is don't."* No artifact may
deepen a fear to provoke a decision.

## 3. Platform ranking

| Rank | App (archetype) | Page | Handle | Facet |
|------|-----------------|------|--------|-------|
| 1 · **PRIMARY** | Ladder (career-network) | `linkedin.html` | William Hale · VP, Strategy | **The reputation-guarding operator among his peers.** Headline profile, experience cards, endorsements; where F1 (a bad deal / reputational risk) and P1/P3 (good decisions, impact, a little ego) show through in public, career-forward voice. |
| 2 | resume.html (personal site) | `resume.html` | williamhale.co | **The private, curated record.** A clean single-page resume where the same psychology reads as *sound judgment, risk managed, value delivered* — accomplishments framed as good decisions, never luck. |

Ladder is where William performs judgment publicly; the resume is where he
files the case that his judgment is sound.

## 4. Page contents (the record; chips inline)

### linkedin.html — Ladder (PRIMARY)

**Headline:** "VP, Strategy & Corporate Development — I make the calls I can
defend in five years." ⇢ P1+F1

**About:** "I run point on the initiatives that are too big to get wrong.
Twenty years of it has taught me one thing: the smartest move is knowing what
you don't know, and bringing in a straight second opinion before you commit the
org. I move deliberately. When I move, I've done the work." ⇢ P1+P3+F1

**Experience cards (chips inline):**

- **VP, Strategy & Corporate Development — a large regional financial
  institution (⇢ P2):** "Led the enterprise's evaluation of a multi-year
platform bet. Killed two vendors most of the room liked and greenlit the one
that survived a downside review. The initiative shipped; the reputation held."
  ⇢ P2+P1
- **Director, Strategic Initiatives — a mid-market insurance carrier (⇢ F1):**
"Stood up a third-party validation gate for any initiative over a threshold.
Nothing big shipped without an outside pressure-test. Zero horror stories on
  my watch." ⇢ F1+F3
- **Head of Partnerships — a national services firm (⇢ P3):** "The person the
C-suite brought the hard partnership calls to. Evaluated, said no more often
than yes, and was right enough that they kept asking." ⇢ P3+P1

**Endorsements (the faint-praise tell — the compliment that reveals a fear):**

- "William will not sign until he's seen the downside written down. It is
maddening in the room and correct in the retrospective." ⇢ F1
- "The most careful operator I've worked with. He'd rather be slow and defensible
than fast and exposed." ⇢ F2
- "He knows exactly how a decision will read on him personally, and he plans for
that. It makes him a very safe pair of hands for the big ones." ⇢ F3+P3

**The engagement (enters the funnel):**

- **A considered comment on a Potatocore video (⇢ P1):** "Rare to see someone
name the downside case unprompted. That's the tell of a real operator, not a
  vendor. Noted." ⇢ P1+F1
- **The considered DM (routes to Signal-equivalent):** he doesn't book fast; he
opens a careful thread asking whether Potatocore does *validation* work — a
second opinion on an initiative already in motion, not implementation. ⇢ F1+P3

### resume.html — the personal record (SECONDARY)

A clean single-page resume/portfolio. Same person, private voice: every line
framed as a *good decision soundly made* — value delivered, risk managed,
reputation intact. Summary, selected decisions (not "projects"), a
"judgment" competencies block, and a closing line that reads as career-jockeying
without saying so. Every line chipped to F1/F2/F3/P1/P2/P3. ⇢ P1+P3

---

## 5. Three voices

- **Self (the boardroom edit):** "I'm the person you want in the room before you
commit the enterprise to something you can't walk back. ⇢ F1 I've spent twenty
years learning that the expensive mistakes are the ones nobody pressure-tested.
I make good decisions because I do the work to make them defensible — for the
company and, honestly, for me. ⇢ P1+P3"
- **Peers (composite):** "William is the careful one — the guy who kills the deal
everyone else already fell in love with, and is usually right to. Slow to move.
But when he backs something, you know it survived real scrutiny, so people
follow him into it." ⇢ P3+F1
- **Would-be vendors:** "Can't be dazzled. Wants references, a downside case, and
someone independent to check our claims before he'll take it upstairs. He's not
buying our tool — he's buying being able to defend the choice later." ⇢ F1+F2

---

## 6. Traffic map — where he is, and how he moves

| Channel | Mode | Weight | Derives | Staged as |
|---------|------|--------|---------|-----------|
| Ladder (LinkedIn + industry) | Reputation-forward; posts sparingly, reads constantly, endorses selectively | 0.50 | F1, P1, P3 | `linkedin.html` |
| YouTube (Potatocore videos) | Watch — the proof surface; he's checking whether the method is real | 0.20 | F1, P1 | *(the videos + accumulated case proof)* |
| Personal resume / portfolio site | The curated record; where he files his own judgment | 0.15 | P1, P2, P3 | `resume.html` |
| Direct / referral thread | The validation inquiry: a careful DM → a scoped engagement | 0.15 | F1, P3 | *(the DM, surfaced on `linkedin.html`)* |

No weighted channel lacks staged evidence.

## 7. Conversion logic

Trigger chain, in order:

1. **The proof precedes him** — William doesn't find Potatocore cold; the
accumulated wins with operators (Jack) and builders (Robert) reach him as
*this person makes smaller companies look smart.* Aspiration is the top of his
   funnel, not a fear. ⇢ P1+P2
2. **The downside test** — he watches a video and finds someone who names the
failure case unprompted. That's the signal he's been trained to trust: a
   straight operator, not a vendor. ⇢ F1
3. **The reference check** — he does the diligence. Real method, real shipped
artifacts, real outcomes he can point to if asked. His reputation only rides
on things he can defend. ⇢ F1+P3
4. **The careful ask** — not a booking, a *scoped validation inquiry*: "will you
give me a straight second opinion on an initiative already in motion?" Light
   touch, decision-gated, high trust. ⇢ P3+P1
5. **The commit** — credit-union tempo: slow to yes, then all-in. He engages
Potatocore as a trusted outside validator, and once it holds, he brings the
next big call too. ⇢ P1+P2

**Guardrail:** F1 is answered by *supplying real validation with the downside
named* — never by amplifying his fear of a bad deal or of falling behind. P3
(the ego) is *served with respect*, never flattered or mocked. No urgency, no
competitor-baiting.

## 8. Product map — the advisory / validation ladder

Potatocore = a YouTube funnel that creates consultation relationships. William's
lane is the **strategic validation engagement** — high ticket, light touch,
decision-gated.

| Product | Status | Tier | Addresses | How |
|---------|--------|------|-----------|-----|
| The video series (YouTube) | live · free | free | F1, P1 | The proof surface. Video 4 (business operating system) carries the "second opinion / partnership validation" aside aimed at him. Never sells the fear; demonstrates the judgment. |
| The strategy second-opinion (scoped) | live | entry | F1, P3 | A paid, bounded engagement: a straight outside read on one initiative already in motion — the downside named, the call defensible. His front door. |
| **Validation / advisory retainer** | live | **core / high-ticket** | P1, F1, P3 | **His lane.** A standing trusted-validator relationship: pressure-testing the big strategic bets and partnerships as they arise. Light touch, decision-gated, high trust — the second opinion the enterprise routes through. |
| Partnership / initiative evaluation | occasional | high | F1, P2 | Deep-dive validation on a specific partnership or major initiative when the stakes justify it. The exception; the retainer is the spine. |

### GAP — rendered loudly

- **Proof that survives an enterprise reference check.** William converts on a
*checkable track record* even harder than Jack does — his reputation is the
collateral. The aspirational tier literally cannot open until named,
defensible outcomes exist from serving personas 1 & 2. Until then, William is
a hypothesis with no on-ramp. **Sharpest commercial dependency in the whole
  ladder.**
- **Note (not a gap):** the "less implementation, more strategy" posture is
answered by *scope* — the validation engagement is defined as a second opinion,
not a build. That's a standing constraint, not a missing SKU.

---

## 9. Cohort (estimate — never telemetry)

- **Scope:** global · **Baseline:** 800,000 · **asOf:** 2026-08-18 ·
  **dailyRatePct:** 0.01
- **Method:** ~2M VP/director-level strategy & corp-dev decision-makers at
mid-to-large enterprises globally × ~40% whose remit includes big
reversible-only-at-cost strategic bets × ~a slice actively seeking outside
validation and empowered to engage advisory ≈ 800K — round numbers, labeled
**ESTIMATE**. Smaller and slower-moving than Jack's pool by design; he is the
  aspirational tail, not the base.

## 10. Open items for Brett

1. **The proof dependency** — William's tier does not open until defensible,
named outcomes exist from Jack- and Robert-tier engagements. Confirm this is
the intended gate (aspirational stays *aspirational* until the receipts land).
2. **Industry framing** — William is staged in the financial-institution /
corporate-strategy world (credit-union tempo). Confirm or swap the vertical so
the Ladder voice reads true to the enterprises you actually want.
3. **The DM surface** — William's careful validation inquiry is staged *inside*
`linkedin.html` (as an engagement note) rather than a standalone thread page.
If you want a dedicated `dm.html`-equivalent for the aspirational tier, flag
it and I'll split it out.
4. Remaining PROPOSED engine items (F2, F3, P2, P3) — on change, walk §4's chips
   and re-render everything downstream.
5. No `customer-blueprint/CUSTOMER.md` exists — this profile is a hypothesis
staged as a person; the blueprint is how it earns evidence.
