01Write the downside first
The failure case, written down, before the commitment — not after. If nobody can articulate how it goes wrong, it hasn't been evaluated.
02Bring in an outside read
An independent second opinion on anything too big to reverse cheaply. The most expensive mistakes are the ones nobody pressure-tested.
03Deliberate, then commit hard
Slow to a decision; all-in once it's made. Credit-union tempo. The diligence is the reason the commitment can be total.
04Make it defensible in hindsight
Every call framed so it reads as sound judgment later — not luck, and never the naive bet. Positive impact on the enterprise as the actual goal, not just cover.
